"I just check the bank account. If there's money, we're fine."

I hear this every week from owners doing $1M, $2M, $3M a year.

Here's what the bank balance doesn't show you:
→ The $38K in bills due next Friday
→ The payroll taxes you've withheld but haven't sent yet
→ The customer deposits you haven't earned yet
→ The sales tax sitting there that belongs to the state

A big balance can be mostly other people's money. A thin balance can hide a healthy business that's just waiting on collections.

The bank tells you what's in the account. Your books tell you what's yours.

Be honest: how often is the bank app your main financial report?

Most founders treat bookkeeping like flossing: something you're supposed to do, and you feel guilty when you don't.

But think about the decisions on your desk right now:
→ Can we hire?
→ Should we raise prices?
→ Can we take that bank loan?
→ Which service line actually makes money?

Every single one gets answered from your books. If the books are late, wrong or half-done, you're not making decisions. You're making guesses that look like decisions.

Good bookkeeping isn't compliance. It's the foundation everything else stands on.

This season we're going deep on bookkeeping: what clean books look like, where they break, and how to fix them without losing your weekends.

What's the one decision you'd make faster if you trusted your numbers?

Break-even is the most clarifying number you can know: the exact revenue you need to cover all your costs. Below it, you're losing money. Above it, every dollar starts working for you.

Once you know it, everything gets sharper. That new hire? Here's how much more you need to sell to cover them. A slow month? You know instantly if you're above or below the line. A price change? You can see how it moves the number.

Most owners have never actually calculated it. The ones who have make decisions with a confidence the others don't.

Do you know your monthly break-even number?

Most owners pay everyone else first and hope something's left. It rarely is.

Flip it. The Profit First idea: when money comes in, move a set percentage into profit and owner's pay BEFORE you touch it for expenses. What's left is what you run the business on.

It sounds like a mindset trick, but it's really a discipline - it forces your costs to fit your profit target instead of your profit being whatever survives your costs.

You started this to build something for yourself. Pay yourself like you mean it.

What % could you set aside starting this month?

"Are we profitable?" is really three questions. Three margins, three answers:

Gross margin - what's left after the direct cost of making/delivering the thing. Tells you if the product works.
Contribution margin - after the variable costs to win and serve a customer (ads, fees, shipping). Tells you if growth is healthy.
Net margin - after everything, including overhead. Tells you if the business works.

Most owners only glance at the top line and the bank balance and miss where the money actually leaks. Know all three and you know exactly which lever to pull.

Which of these three can you state for your business today?

The single most useful tool I build for owners isn't fancy. It's a 13-week cash flow forecast.

The idea: map every dollar you expect IN (customer payments) and OUT (payroll, rent, suppliers, taxes) for the next 13 weeks. Now you can see the squeeze before it happens - the week payroll and a big supplier bill collide, or the gap while you wait on a slow-paying client.

13 weeks is the sweet spot: far enough to act, close enough to be accurate. It turns cash from a monthly surprise into something you steer.

Could you say, right now, what your balance will be 8 weeks out?

You don't need a finance degree. You need 5 numbers, every Monday, in 5 minutes:

1) Cash on hand - what's actually in the bank.
2) Cash in vs. out this week - are you net positive?
3) Revenue vs. your target - ahead or behind?
4) Outstanding invoices - who owes you, how overdue?
5) Runway - months you could survive if sales stopped.

That's it. Five numbers turns "I think we're okay" into "I know exactly where we stand." Founders who run their week off this dashboard stop getting blindsided.

For product businesses: inventory is just cash you can't spend yet.

That warehouse full of stock isn't wealth - it's your money, frozen, until it sells. Buy too much of the wrong SKU and you've locked up the cash you needed for payroll, marketing, or the products that actually move.

Healthy businesses watch how fast inventory turns into cash, not just how full the shelves look. The goal isn't more stock. It's the right stock, moving fast.

How much of your cash is sitting on a shelf right now?

For agencies and service firms: hours are up, the team's flat out, but the bank balance won't move. Usually it's utilization and rates.

Utilization is how much of your team's paid time is actually billable. Scope creep, admin, and "quick favors" quietly eat it. Add underpriced retainers and you've got a team working hard to stay flat.

Track billable vs. total hours and true profit per client, and the leaks show up fast - usually a few clients you're effectively paying to keep.

Do you know your real margin per client?

For e-commerce owners: your ad dashboard is lying to you about profit.

ROAS looks great. Revenue's climbing. But the ad platform doesn't know your COGS, your shipping, your returns, your payment fees, or your discounts. It reports revenue, not what you keep.

The number that actually matters is contribution margin - what's left from each order after all the variable costs, including the ad spend that brought it in. Scale on ROAS alone and you can grow revenue while shrinking the bank.

Do you know your profit per order after everything?
