Which numbers belong on your dashboard? Start with the decisions you need to make.

Receivables can guide collection follow-ups. Project contribution can guide scope and pricing reviews. Overhead trends can guide budget discussions.

Agree on how each number is calculated, who owns it and when it gets reviewed. Keep the list small enough to use consistently.

Are your monthly reports ready to guide a decision?

Ask what has been reconciled, reviewed and explained, and what remains open.

Keep unresolved items visible, with an owner and a due date. If a number may change, say so before acting on it.

Review one completed project before quoting the next similar one.

How much time did delivery take? Which direct costs came with it? Where did the scope expand?

Compare those costs with the project fee using a consistent method. The remainder helps cover overhead and profit, so avoid treating it as the business’s bottom line.

Even a simple review can surface a better question for your next estimate.

A monthly profit and loss statement is easier to use when you break the review into three parts: revenue, delivery costs and overhead.

What changed? What explains it? What needs a follow-up?

Use comparable periods and consistent categories. Then write down one action, who owns it and when it is due.

A hiring plan becomes more useful when it includes cash timing.

Map the new team member’s pay, employer payroll costs, benefits, equipment and onboarding alongside the expected timing of client receipts. Include the ramp-up period before the extra capacity produces collected revenue.

Then test a slower case: a delayed start to client work or a later payment.

Reviewing both cases helps make the assumptions visible before committing to a start date.

Pick one service or completed project to review this week.

Compare revenue with the direct costs of delivering the work. Then check actual hours, extra revisions and changes in scope. Use a consistent method for allocating delivery costs.

If the work took more than planned, identify why before changing the price. The issue might be the estimate, the scope, the workflow or the mix of people doing the work.

That is a practical first step toward more useful profitability reporting.

Give your open invoices a quick review this week.

1. Confirm the invoice reached the right person.
2. Check for missing approvals or billing questions.
3. Record a realistic collection date.
4. Assign the next follow-up.

A weekly receivables review helps connect completed work to the timing of cash coming in. Keep estimates separate from payments that have actually arrived.

What part of your billing process would benefit from a clearer owner?
