Trust accounting failures are rarely caused by fraud.
They're caused by process gaps. And the consequences are serious regardless of intent.
Here's what typically happens when trust accounting breaks down.
Commingled funds. Operating money and trust funds end up in the same account โ either by mistake or by habit. This alone is grounds for license action in most states, regardless of whether any money was actually misused.
Unreconciled balances. Amounts that don't tie between the bank, the liability ledger, and the individual ledgers. Often small at first. They compound. By the time someone looks closely, months of transactions need to be unwound.
Owner disputes. An owner receives less than expected. Without clean, traceable ledgers, the management company can't explain the discrepancy quickly or clearly. Trust erodes. Relationships end.
Regulatory exposure. In most US states, property managers are licensed professionals. Trust accounting violations โ even unintentional ones โ can trigger regulatory review, fines, or license suspension.
None of these outcomes require bad intentions. They require only a lack of process.
If your trust reconciliation isn't running on a structured monthly cycle โ that gap is worth closing before it becomes a problem.

When we first review CAM reconciliation for a new client, we run through the same checklist every time.
Here's what we consistently find.
Capital repairs billed as CAM. A roof replacement, a parking lot resurface, an HVAC overhaul โ these are capital expenditures. They should not appear in CAM charges. When they do, tenants have grounds to dispute, and often win.
Estimates that were never updated. The monthly CAM estimate gets set at the start of the year and often never changes โ even when actual costs run significantly higher or lower. By year-end, the gap between estimated and actual can be substantial.
Rent escalations not applied to CAM calculations. If a tenant's rent escalated mid-year, their pro-rata CAM share may have changed. This often gets missed entirely.
No supporting documentation. A CAM statement without backup invoices is a statement waiting to be audited. Sophisticated tenants โ especially national retailers โ request this documentation routinely.
None of this is deliberate. It's the result of CAM reconciliation being treated as an afterthought rather than a structured, documented process.
We caught all four of these in a single retail client review. The back-billing recovery covered the cost of the review many times over.
