You check the bank balance on a Tuesday and do the maths in your head. Some of that’s GST. Some of it’s wages next week. You land on a number that feels about right and make a call based on it.

That’s guessing with extra steps. And decisions made on unreliable data are worse than decisions made on none, because at least with none you know you’re guessing.

Three systems fix it. The bank balance starts meaning something. The tax bill stops being an ambush because the money’s already sitting there, earmarked. A buffer account absorbs the timing gaps that make every second Thursday feel tight.

That’s not aspirational. That’s what a structurally sound small business looks like.

Nobody has ever asked me a stupid question. Plenty have apologised before asking a good one.

Usually it happens right before something big. A lease. A hire. A truck. A second site. The client has already done the sums twice at 11pm and they’re 90% sure. It’s that last 10% that keeps them up, and they’d rather sit with it than look like they don’t know.

So they lead with “this is probably a stupid question” and then ask the exact thing that should have been asked three weeks ago.

Here’s what I’ve noticed after 30 years. The questions people are embarrassed to ask are almost always the ones with the most money attached. Can I actually afford this. What happens to my cashflow in month four. Is this deductible or am I kidding myself. Should this sit in the trust or the company.

None of that is stupid. That’s just what it sounds like when someone is being careful with their own money.

“How do you juggle it all?”
Mate. I don’t. I’m operating on coffee and a to-do list from 2024.

The truth nobody says out loud on a Friday afternoon: most owners aren’t balancing anything. They’re just quietly deciding which fire to let burn this week. Payroll gets done. The BAS gets done. Meanwhile the quoting sits in the too-hard basket and dinner is toast again.

You’re not doing it wrong. You’re doing five jobs and only got paid to do one of them.

Quick test. Without opening your accounting software, what’s your gross profit margin? Not turnover. Not the number your bank balance suggests. The actual margin.

Most business owners I sit down with can’t answer it, and these are people working six days a week and doing brilliant work for their clients.

If you’ve been running on instinct and hoping the tax bill isn’t ugly, this one’s for you. There are five numbers that tell you whether your business is actually healthy. Once you can read them, pricing decisions, hiring decisions and knowing when you can pay yourself properly all get a lot less stressful.

Hard work was never the missing piece. Visibility is.

You’re first in and last out. You’ve trimmed the costs, chased the invoices, said yes to the job you didn’t really want. And the bank balance looks about the same as it did this time last year.

Here’s what I see across the books of established businesses every week. The owners working the longest hours are almost never the ones making the most profit. More hours won’t fix a business that’s leaking margin. Pricing does. Cost base does. Cashflow timing, tax planning, knowing which jobs actually make money and which ones quietly cost you.

That’s fixable. Usually faster than owners expect, because the numbers are already sitting there, they’ve just never been read properly.
