Varied your PAYG instalments to $0? The ATO is writing to you.

For years, plenty of business owners have done the same thing.

Cash is tight. The instalment notice arrives. Vary it to nil and deal with it at tax time.

It feels like smart cash flow management.

But the ATO has started writing to business owners who have varied to nil year after year.

If your varied instalments come in under 85% of the tax you actually owe, interest can apply to the shortfall.

And that interest is no longer tax-deductible. It comes straight out of your pocket.

Right instinct. Wrong tool.

“But Guru, I vary because I genuinely can’t afford the instalment.”

That’s a cash flow problem. Varying to zero just hides it until the bill is bigger.

A variation should be based on real, current numbers, not hope.

One owner varies to nil and waits for the letter.

The other reviews the numbers each quarter and pays what’s actually right.

Both manage their cash flow. Only one avoids the interest bill.

General information only. Whether a variation is reasonable depends on your circumstances, so speak to us before varying.

The ATO doesn’t care how busy you were.

Every business owner has a reason.

A big job ran over. A staff member left. A family emergency. A slow month.

All real. None of them stop a due date.

BAS. PAYG. Super. Tax returns. The dates just keep coming.

Miss one and you may face penalties and interest. Miss a few and the ATO starts calling.

So most owners try to “stay on top of it” themselves. Reminders on their phone. A sticky note on the monitor.

Right intention. Wrong system.

“But Guru, I only fall behind when things get busy.”

That’s exactly when it happens. The busiest quarter is always the one that slips.

You wouldn’t run a job without a schedule. Why run your compliance on memory?

We track every due date, chase what we need from you early, and lodge on time, every time.

One owner spends the week before each deadline scrambling.

The other doesn’t even notice the deadline passed.

Both lodge eventually. Only one sleeps properly.

Most business owners only talk to their accountant once a year.

By then, the year is over.

The numbers are locked. The tax is already owed. All anyone can do is write it down.

That's a history lesson, not advice.

The owners who keep more of what they earn make their decisions during the year:

Is my structure still right for what I earn now?
Should I buy that equipment before 30 June or after?
Am I paying myself the smartest way?
Can I afford this hire?

"But Guru, I can't afford an advisor."

When your mechanic says the brakes are wearing, is that an upsell?

Or is it cheaper than what happens if you ignore it?

Advice isn't an extra cost. The expensive part is the decision you made without it.

One owner finds out in October what happened last year.

The other decided in May what would happen.

Both lodge on time. Only one keeps more.

If your business turns over $2M and you're still doing invoices at 10pm, revenue isn't your problem.

Business owners across South-East Melbourne tell us the same thing.

Busier than ever. Team flat out. Bank balance no better than two years ago.

So they chase more work. More quotes. More jobs. Another ute, another employee.

But if the work you already have isn't making enough, how will more of it help?

More jobs at the wrong margin isn't growth. It's just more stress.

Here's a simple example.

$2M turnover at 8% net profit = $160K.

Same $2M at 15% net profit = $300K.

Same customers. Same team. Nearly double the profit.

"But Guru, if I put my prices up, customers will leave."

Some will. Usually the ones who pay late, argue every invoice and eat your weekends.

A café can squeeze in more tables and run the staff off their feet.

Or it can fix the menu, drop the dishes that lose money and make more from the same room.

You don't need more customers. You need to know which jobs actually make you money.

Most owners can't answer that until their accountant tells them, months later.

Both businesses stay busy. Only one gets richer.

Mark was sick of paying tax on money he never saw.

His building business in the South-East turns over $1.6M a year.

On paper, a great year. Profit up.

Then the tax bill arrived. Then the BAS. Both in the same quarter.

"Where did all the money go?" he asked me.

"How much do you set aside from each payment you receive?" I asked.

"I just pay what's due when it's due."

That was the problem.

The GST sitting in his account wasn't his. It just looked like it.

He'd also been taking money out of the company whenever he needed it. Without the right paperwork, that can be treated as extra taxable income.

Mark didn't have a profit problem. He had a visibility problem.

So we changed three things:

1> A separate tax account, with a set percentage of every payment moved across
2> A one-page monthly report showing profit AND cash
3> A tax planning meeting in May, not a surprise in October

The next BAS was paid from money that was already sitting there.

No scramble. No overdraft. No 2am spreadsheets.

Mark realised his job wasn't to watch the bank balance and hope.

It was to know his numbers before they turned into a crisis.

Do you know what your tax bill will be this year? Or will you find out when it lands?

Five numbers every business owner should be able to say out loud:

1️⃣ Gross margin by product or job — which work is actually worth doing
2️⃣ Break-even revenue per month — the number you must hit before you earn anything
3️⃣ Average debtor days — how long your customers hold your cash
4️⃣ Cash runway in weeks — how long you'd last if revenue stopped tomorrow
5️⃣ Your real hourly rate — total drawings ÷ hours actually worked

Most owners can name one or two. If you can name all five, you're already ahead of the field.
